Logistics issues don’t start on the road but during planning

Alvarez Bohl is a Peruvian distributor of mass-consumption products

The company supplies retailers and businesses across northern Peru with products such as food, beverages, confectionery, and hygiene goods, supported by large warehousing and transport operations.

In practical terms, it acts as the logistics and distribution link between:

  1. Major consumer brands
  2. …and thousands of points of sale.

Today, route planning and fleet allocation still rely heavily on transport teams manually:

  • organising delivery routes,
  • assigning trucks,
  • adjusting schedules,
  • …and updating operational information across spreadsheets, calls, and disconnected systems.

Such a process is excessively time-consuming.

Besides, there is no centralised system to track deliveries and other operational performance metrics in real time.

As a consequence:

  • Route planning takes longer than necessary, forcing teams to spend valuable working hours on manual coordination tasks.
  • Trucks are not always filled or assigned in the most efficient way, increasing fuel, labour, and vehicle costs per delivery.
  • Delivery visibility remains incomplete across the distribution chain, making it harder to react quickly to delays or operational issues.

From stressful morning planning sessions to automated delivery coordination

Tet4D is a Portuguese logistics technology startup that develops software to automate transport planning and improve fleet utilisation.

The platform includes a number of functionalities that answer Alvarez Bohl’s needs:

  • Automated route planning
  • Smart truck and fleet allocation
  • Real-time delivery traceability
  • Standardised operational data flows
  • Digital planning and reporting processes.

In practice, the solution enables Alvarez Bohl to automate vehicle allocation and route planning, reducing the need for manual decision-making and helping improve the efficiency of its logistics operations. The platform will execute this task  automatically.

Additionally, the team won’t need to call drivers for updates and update spreadsheets throughout the day.

The platform automatically creates the delivery routes and assigns the closest available trucks with the right load capacity.

Plus, it will show in real time whether deliveries are on schedule or delayed, centralising all transport data in one place.

Overall, these bring very operational and financial improvements for Alvarez Bohl:

  • Fewer trucks needed for the same delivery volume,
  • Less time spent on route planning and transport coordination,
  • Lower fuel, labour, and fleet operation costs,
  • Better delivery punctuality and route organisation.

The EU-LAC Digital Accelerator steps in: from pilot to commercial deployment

  • Service n°1: PoC design & Prototyping

This service provides a structured framework for testing the route optimisation and fleet allocation solution under real-world distribution conditions.

It defines what is tested, how results are measured, and who owns each step of the pilot, including KPIs (e.g., reduction in total kilometres driven, delivery punctuality rate, etc.) and required operational data (e.g. daily delivery orders, customer addresses, and delivery time windows) before any scale-up decision is made.

Once delivered, the partnership has:

– A side-by-side comparison between manual planning and optimised routing outcomes,
– A quantified view of potential gains in fleet usage, planning workload, and delivery execution.

  • Service n°2: Scaling into corporate structures

The “Scaling into corporate structures” service comes as the natural next step after the PoC.

It helps Alvarez Bohl and Tet4D prepare the transition from a limited pilot to larger operational deployment across the company’s distribution activities.

Through workshops and operational analysis, the partnership evaluates how the solution can be expanded across more routes, warehouses, delivery volumes, or geographical areas without disrupting existing operations.

Beyond validating a technological tool, we hope to promote an open innovation model based on agile collaboration, experimentation, and continuous learning, building a scalable and replicable success story for logistics ecosystems in Latin America and Europe.

Once the service has been delivered, the partnership will have:

– A clearer view of operational and financial risks,
– Defined scaling priorities and rollout phases,
– Alignment on investment needs, operational changes, and expected business impact.

  • Service n°3: Business model design

Through joint working sessions, the partnership defines how the solution creates financial value, estimates deployment costs, and quantifies expected gains (related for instance to lower transport costs, fewer trucks used, and reduced planning time).

Both Alvarez Bohl and Tet4D will then have a clearer return-on-investment projection and a business case that supports internal approval for expansion decisions.

Fewer trucks, fewer delays, less manual planning: what the partnership aims for

  • Replace manual and paper-based planning processes with digital workflows that improve delivery traceability in order to react faster to delays, reduce missed deliveries, and give customers more satisfaction
  • Reduce route planning time, lower transport costs, improve truck utilisation, and increase on-time deliveries.
  • Demonstrate that the platform improves route planning, truck utilisation, and delivery performance when compared with manual planning methods using real operational data.
  • Strengthen the commercial value of the solution through validated KPIs, a real distribution use case, and a reference client for future business development.

What sets the EU-LAC Digital Accelerator apart from other accelerators is that it never stays theoretical. It always drives you to execute in a way that is real, actionable, and successful. We worked with Alvarez Bohl, a leading corporate company in Peru. The positive outcome of the PoC gives us a strong foundation to move forward into a commercial contract with the client.
